Bill shares his strategies to lead in today’s uncertain times.

  • Lead Without a Plan — Although this sounds like terrible leadership, IF you relay that you’re FIGHTING through any crisis and problem, and when you work collectively with your team, you can figure out and make astounding pivots with your leadership.
    • Continue to hold the vision and communicate
    • Fight like hell
    • Ask your people for help
  • Radical Requests — Get access to improving the situation. Instead of feeling confined, ask what you really need! Don’t wipe yourself out, BUT work with a solution — For example, with clients & prospects, you can ask, “What do you need? What can I do for you instead?” It can help you turn situations around and come out with success and growth!
  • Name That Feeling — it takes courage to show emotions, and courage needs strength, to be a whole human! Nobody’s great—there are moments that you are, and moments that you’re not. Emotions make you human. There is power and courage in being a leader. Being human as a leader gives your people a truth, that you’re not faking it to make it. Self-awareness & mindfulness. Calling it out as a practice of acceptance—it becomes a powerful thing. Call it out and go with it!
  • Execute Flexible — Working remotely to keep the business going. Technology can help you manage virtually. At the same time, don’t change or abandon your long-term vision and goals. Shift priorities, or even strategies! Metrics and dashboards? It might be missing since you moved virtually. Some tools and apps can help you out and keep it up. This helps people know if we’re collectively hitting metrics and KPIs. Keep the progress visibility out there!
  • Let People Get Off the Bus — People who continually resist might not be a good fit in your environment. There might be a better place for them to win. How do you get people in this space and get the right requests out there? By leading up in the front and leading by example. Work with your team, and ask them what they can do. Keep nudging them up. Make a list of radical requests and have them do one while you are encouraging and helping. Fully appreciate and acknowledge the radical request from both perspectives.
  • Be a Trend-Spotter — Acknowledge the weaknesses and strengths in the world and yourself right now. What do they need? What can you do better? Pivot your business around what people need, and you might see opportunities. This might be the same business to different people, or a different business for the same people. Look for trends far outside the norm, and look broadly across the world. Bill shares his SWT tool—strengths, weaknesses, and trends. Start using this tool for in your industry, then for your region, and afterward go even broader!

Business Development: Ways to Delegate & Lower Overhead

MOD Virtual Assistants

Why is it important to think about business development?

Business development works by making and executing plans, which require money to implement. Some businesses have a lot more capital than others, enabling them to be able to execute large-scale projects and/or for longer periods of time.

Some business plans require a lot of execution and never get anywhere, while others seem to just flow together very well. Some businesses try to take shortcuts in the planning stage (for example by copying from someone else), which often does not work out well for them.

In this article, you’ll understand:

  • What to consider when creating a business plan
  • The importance of delegating tasks
  • Properties of leaders who delegate well
  • Business development: recruiting top talent with low overhead

What to consider when creating a business plan

When you create a business plan, it is important to think about how likely it will be for the thing (or things) that you are planning on making money from to come into being.  Sometimes the plan changes midstream as you come up with new ideas.

Business can be a lot of fun and it is very satisfying to see your ideas come into being, but business can also be stressful and at times discouraging. If you work hard enough by spending dedicated time and effort on something, eventually your idea will get done.

Importance of delegating tasks

As your business grows and it gets more difficult for you to manage alone, as the leader and as an individual, you’ll need to think of all possible situations and act accordingly. This is where delegation comes in.

Delegation is a sub-division of leadership. It’s about allowing the leader to focus on one particular task at hand, and have other helping hands take care of the rest.

If you look at the history of leadership, there have always been times where delegation was necessary. In modern times, it’s not just survival that requires delegation. It is a complex system of needs and wants in the business, in the industry, and in the market that requires the leader to delegate tasks.

In modern times, we have complex systems of government, businesses, and social structures. All these require the leader to delegate tasks appropriately.

[Considering a Virtual Assistant?]

Properties of Leaders Who Delegate

Leaders who delegate properly know how to regularly and fairly measure results.

Each person on your team will have unique skills, talents, and tasks. Finding a way to measure each member of your team’s performance fairly is essential. This can be achieved by ensuring that each member knows their value in the team, each must be aware of their role and know how they affect the success of the team as a whole. Regularly measuring results, sharing the information of the team, and touching base with each individual is key.

Leaders who delegate properly create an open and honest environment.

While it is a given that each team member is expected to function and execute their tasks with excellence, it is also important to foster a culture where you are open to new and innovative ideas that may boost performance. It is important for your team members to know that their opinion is valued and that you are open to hearing them. In creating this open and honest environment, a leader who delegates well allows room for innovation and fresh ideas to grow and to work. Delegating can foster new opportunities for your team to be more inventive.

Leaders who delegate well provide the resources needed to foster growth and excellence.

Regardless of cost, effort, and time, if it is needed to improve and achieve goals, then it is worth it. As long as it will play a role in achieving goals, then it will never be a waste.

Leaders who delegate well do not micromanage.

This can be very difficult especially if you are used to being involved in all aspects of your business from the get-go. Letting go and trusting your team can be a scary prospect. However, by being specific about what you want to be done and what the goals are and letting your team take care of how to get there, you not only encourage them to work hard towards attaining the goals you set, but you empower them.

Leaders who delegate well motivate.

They give recognition where credit is due, they actively participate and track the progress of each member and they encourage those who may be having a difficult time. They treat all members of their team with genuine care not just for the work they are doing but for their wellbeing as well.

Delegation can be challenging

… Especially when you have a business that you have poured your passion into. However, if you are going to be a good leader then you have to ensure that you are not wasting your time doing things that are not in the best interest of your business. Recognizing that all tasks are important, but do not have to be necessarily done by you personally can be challenging.

Key Takeaways (by Section)

How to integrate a VA into an existing team

In the first 30 days, take a good chunk of your day and meet your virtual assistant — 30 min is recommended! Have SOD (start of day) and EOD (end of the day) reports with the 5 things they have going on for the day!

Have weekly meetings — set goals together and find out their needs and the resources that can drive their success. “Do you need any support or resource before you do this week’s tasks?”

It’s great to have a task management tool like Asana / Trello / Basecamp / Monday & having a password management tool (like 1Password) so you can regulate access to logins for your team — it makes it easy to add/remove people that need access to your logins

With integrating your VA, make sure they have access to a local phone/text number or VoIP so they can communicate with your locality. Also, make them a company email and/or chat username to carry over your branding and foster inclusion! Video training is important so you can do face to face conversation

Assign a POC for your VA — who’s managing this VA and give them a buddy (someone in the company but not their direct boss)

VAs are NOT a plug-and-play solution! Every company is unique and we can’t teach exactly how your company works!

Don’t alienate your VA — include them in team meetings, even if they’re not there physically in your office! This integrates and puts the VA deeper into your team

[Considering a Virtual Assistant?]

Training Methodology for Your Virtual Assistant

Compound Leverage — the 30x rule and training ROI: 5 minutes per day to complete the task x 30 days = 150 minutes of training time invested. This can give you up to 733% return on time investment — 5 min x 250 work days = 1250 minutes a year!

Ensure that the task is understood — check in on the task about 10-20% of the way in. Communicate the task in a written format, set it in your task management tool with the “what” and “why” along with the deadline and time frame. In this check-in, you can assess understanding and comprehension — that way you don’t waste time or money. Always remember to discuss the “how” and the “why” when you delegate tasks.

Everybody takes about 3-6 months to really learn the job/task. Don’t penalize and keep supporting! Realize that everybody has a different time frame to learn, and once they know it, you get compound leverage — a job you’ve delegated and never needing to take back!

When you’re managing remote teams, you don’t have that “tribal knowledge” — you will be forced to document everything and reach out more to connect with your remote team

Leading & Inspiring Your Distanced Employees

MOD Virtual Assistants

“Leadership is not a matter of authority, it is a matter of influence. A true leader teaches others to understand more, motivates them to be more and inspires them to become more.” — Michael Josephson

Creating and organizing a virtual team is one thing, but in order to indeed be successful, you must learn to lead and inspire effectively. The key is to communicate clearly and establish systems while encouraging your team members to be the best they can be.

The Psychology of Communication in Virtual Teams

Since remote teams face unique challenges in comparison to face-to-face teams, particularly in regards to both verbal and nonverbal cues, you need to implement key strategies that optimize clear, concise communication. In turn, you’ll enforce the concept of shared understanding, which is imperative to virtual team success.

The key is to build trust by encouraging open communication. To do so, schedule a video conference call, allowing your virtual team to meet you and one another. This will significantly reduce the risk of miscommunication and let your virtual team build social bonds.

Relationship-building also helps when it’s time to collaborate — so encourage a culture of communication from the get-go. Taking the time to get to know your virtual assistant is imperative, and when you do connect regularly, be sure to focus on:

  • Your unique relationship, asking about them and their current well-being
  • Upcoming dates and deadlines, so that you’re on the same page
  • Their experience in regards to new projects and ideas
  • Your goals and how they can be achieved
  • Any obstacles — either that you’d like to overcome or that your virtual assistant would like to discuss

The Principles of Effective Behavior Change

As more and more enterprises conduct business through virtual teamwork, new systems and processes need to be developed in order to maximize productivity. If you would like to alter your team’s current behavior to get more done, you need to lead differently than you would in a more formal managerial role.

Although you should focus on building a relationship with your virtual team members, you’ll also need to establish work rules and procedures. For example, should your team member(s) share information via email, a program such as Basecamp, or another method of communication?

When your team has a clear understanding of what it is they’re expected to do, their behavior will follow. However, you should also ensure that your team members feel empowered to make some of their own decisions, especially when those decisions are related to their area of expertise.

Tactics to Better Influence Your Team

When leading a virtual team, you need to focus on the fundamentals of successful leadership. This includes running regular meetings, developing clear goals, and highlighting individual strengths throughout your team.

Some tactics you can implement, include:

  • Having an open chat room where team members can leave messages and questions.
  • Choosing the right communication style depending on your needs, priorities, and team members.
  • Setting clear deadlines that indicate a sense of urgency while remaining reasonable and clear.
  • Increase accountability by assigning specific tasks to specific team members. When doing so, do not assign tasks verbally. Instead, send brief yet concise guidelines via the communication channel of your choosing.

Selecting and Implementing the Right Technology

Although you can create a talented team, this will not be enough. A virtual team requires the right tools and technology to ensure each goal is met. From the importance of a CRM to the benefits of project tracking, this guide will help you optimize your current systems in order to grow your overall revenue.

There Are Different ‘Mindsets’ That Exist in Your Team

Human Resources, MOD Virtual Assistants

Psychologist Carol Dweck speaks of two mindsets: The Growth Mindset and the Fixed Mindset. Carol Dweck studies human motivation. In her own words, she describes her work: “My work bridges developmental psychology, social psychology, and personality psychology, and examines the self-conceptions (or mindsets) people use to structure the self and guide their behavior. Our research looks at the origins of these mindsets, their role in motivation and self-regulation, and their impact on achievement and interpersonal processes.”

The Basic Breakdown.

People exist in this world generally holding either The Fixed Mindset or The Growth Mindset. People with the fixed mindset operate in this world believing that things, in general, are “set”. Such as creativity, learning, habits, etc. They are stagnant in their path of life and believe that the world is stagnant as well. People who have a fixed mindset do not easily accept challenges and for the most part, do not see the benefits in them at all. They are also threatened by the success of others. On the other hand, those with the growth mindset are of the belief that everything and everyone has the capacity to change and grow. They realize that in this world, there is an ebb and flow to how things work and that change is constant and it is good. They view criticism and feedback as a chance to improve in areas that are lacking. They are challenged by other people’s successes and rather than be threatened they use it as a push to better themselves.

It is important to remember though that nobody exists singularly in one mindset and that every individual will shift from one to another from time to time. However, individuals will largely live out their lives heavily influenced by one mindset.

As business owners and entrepreneurs we would like to think that for the most part, we exist in the Growth Mindset space. After all, running a business is no easy task and despite all the great advice, coaches, and books that exist about how to be successful, the reality is that each business is unique in its challenges, realities, and successes; therefore we all learn to adapt and adjust to the circumstances in which our businesses exist. It is totally possible, however, that in navigating the waters of business ownership, we become rigid and forget about growth.

For those who flourish in a fixed mindset, hiring a virtual assistant could be beneficial since the general belief is that everything is what it is, hiring someone who excels at tasks that either take you too long because you do not like it, or are not good at it, would be beneficial, rather than wasting your own precious time. You can focus on those things which you are set to pursue and leave the rest to capable and worthy hands.

For the business owner who thrives in the growth mindset, hiring a virtual assistant is an opportunity to gain more time to cultivate other areas of your business that only you as a leader and entrepreneur can really focus on.  You not only get to help lead your business to success but you foster the success of others within your business as well.

We know that you need to be flexible and conform to what needs to be done to make your business thrive. Whatever mindset you are in, there is one important point you need to remember, your value lies in what you spend your time doing. Steve Murray, owner of REAL trends recently told us in a conversation that his business grew when he stopped doing $20 an hour tasks because he knew he was a $1000 an hour guy. Know your value and what you bring to your business and empower yourself by delegating the rest.

Pointers:

1 – The stronger the purpose, the stronger your commitment. Think hard about your “why” and the “how” will present itself.

2 – Find your core group — people who fit your purpose, mastermind on the values you want to have on your group. Your core group will bring together and attract more people.

3 – If you want to start a mastermind, be part of one! Experience it from the inside out.

4 – Create a rigorous process when bringing in people. This prevents your mastermind’s value from being diluted.

5 – Aggressive inclusion — it is your duty to include anyone who walks by to your conversation. This means no one gets left behind. This leads to ideal culture creation!

6- MAKE AN ENROLLMENT PLAN — Have your current members vet new members. They can sign off to a new applicant, or hold an interview and decide with a few members if you want to “hire” this person as an accountability partner. Avoid advertising — start at a grassroots level when recruiting members. This way, you will sufficiently develop muscle and grow slowly! Also, include criteria that allow you to remove people from the group (a.k.a. a code of conduct).

7 – What collective conversation do you want to be part of? Set the intention to be open to improve and grow on that. Take your time and just talk with people, start small and be ok with that.

8 – One of the best things of having a mastermind group is not having just one person as an accountability partner — you have others there to check up with and keep the momentum going in case of unavailability! This creates RESULTS and keeps you MOTIVATED!

9 – Your mastermind group doesn’t have to always be in your same industry! Explore having members from other industries—this reignites other skills, passions and ideas you may never knew you had!

10 – Your mastermind group doesn’t have to always be in your same industry! Explore having members from other industries—this reignites other skills, passions and ideas you may never knew you had!

11 – BUILD ACCOUNTABILITY: Create goals often and follow up with them. You can determine the level of accountability in your group. Every leader is SEEN, and you’ll always know where they are. Your job is to set accountability and expectations. YOU’RE RESPONSIBLE FOR YOUR WHEREABOUTS.

12 – When conflicts arise, consider REFRAMING! Understand what meaning and intentions people have behind their words. Seek to validate both sides and mitigate!

Learn: Bulletproof Systems & Process (MOD Style)

  1. Document the process (Play-Pause-Do)
  2. Add it to a system (IT & project management)
  3. Create a training guide
  4. Create a presentation about the standard
  5. Creating change – Name it, Brand it, Wear it, Teach it, Institutionalize it, Reward it.

In today’s global economy, many companies are leveraging talent between both physical and remote employees. To prepare — when your organization implements a new remote work culture or hires a MOD Virtual Professional, they will need to be onboarded and trained like any other employee. At the same time, the team will determine and adapt to best practices, technological tools, and procedures for training a strong blended team.

Document the process (Play-Pause-Do)

Try the Play, Pause, Do Method. This method requires that every standard operating procedure has a video attached alongside all written documentation. What is it exactly? It’s step-by-step, documentation that outlines each of your processes and what to do when things go awry.

This method is part of crafting your Virtual Playbook. You will be amazed at how efficiently you can bring all employees up to speed when you have a play-by-play, documented process.

Craft your own FREE Virtual Playbook, and schedule your ‘Grow Virtual’ Business Strategy Session now to learn more!

Add it to a system (IT & project management)

Use a task assignment & management platform.

There are many services to choose from to help organize tasks and projects. Choose from Slack, Microsoft Teams, Workplace from Facebook, Monday.com, Trello, Asana, and many more.

Here at MyOutDesk, the Monday.com platform has worked well to keep our team organized.

Create a training guide

A standard operating procedure (SOP) is a set of step-by-step instructions compiled by an organization to help workers carry out complex routine operations. SOPs aim to achieve efficiency, quality output, and uniformity of performance while reducing miscommunication and failure to comply with industry regulations.

With any new hire, it is important to have SOPs in place. SOPs ensure that tasks are completed in a uniform manner throughout the organization. Download MyOutDesk’s FREE SOP Guide & Sample here.

Create a presentation about the standard

Use visuals to articulate your messages. Videos and images can greatly improve communication among virtual teams. Visual learning is the most effective training tool. Invest your time right and create video documentation to get your employees up to speed in working uniformly!

Video conference calls are the new (virtual) conference rooms and allow team members to show body language, facial expressions, posture, and hand gestures—all important aspects of communication. A more in-person experience encourages all to have more open communication and build trust.

Best of all — all video meetings can be recorded & used in the future. (You can save your breath a bit. No need to keep repeating yourself!)

Creating Change

Name it, Brand it, Wear it, Teach it, Institutionalize it, Reward it.

The Organizational Change Model is a great framework to bring change into effect and to breathe life into any idea, any concept, any organizational culture change, and procedural change.

Here is the framework we use at MyOutDesk.

Let’s turn your list of ideas into existence. Pass them through this Organizational Change Model framework:

  1. Name it
  2. Brand it
  3. Wear it
  4. Teach it
  5. Institutionalize it
  6. Reward/Recognize it

Understand and apply the framework: Read more.

Don’t do this alone, but with the MOD Family.

Free ‘Grow Virtual’ Guide + Strategy Consultation

Allow an adjustment period and repeat key messages regarding the change intentionally and consistently. By doing so, you will get everyone on the same page. Consistently train and repeat key messages, as well as regularly use effective frameworks like SOPs and Play-Pause-Do!

Scaling by Organizational Excellence: Levels of Leadership Competence

Accelerator, MOD Virtual Assistants

According to the Corporate Executive Board (CEB), only 13% of company executives have confidence in the rising leaders at their firms.

Many businesses do not have a developed method to identify their prospective talent. To address the issue, offices need to reflect on their strategic leadership competencies. As low engagement and high turnover are extremely costly for businesses, this is how companies can prevent this inefficient waste of talent.

It takes more than just required skills to determine the right fit. Talent must also fill the important competencies for leadership. There are 8 key predictors of top leadership competence. The most crucial characteristics for talent positions for businesses are:

  • Results-Oriented
  • Strategy Oriented
  • Collaboration & Influence
  • Team Leadership
  • Organizational Development
  • Change Leadership
  • Understanding of the Market
  • Inclusiveness

In addition, many leading businesses find that an eighth — inclusiveness — is essential to their performance.

Download the Levels of Leadership Competence Scorecard

Included: Free “Grow Virtual” Business Strategy Call

How to Use the Scorecard

Advanced = 5 Points
Intermediate = 3 Points
Needs work = 1 Point

You cannot succeed unless you measure success. With the leadership competency scoreboard, you can understand how to strengthen your leadership team.

  1. First, start with the key leader — you (the CEO).
Rate your competency and be honest with yourself. You will be able to identify managing talent to work with you on building your business’ success.
  2. Management
Allow your managers to rate themselves. You will rate them too and compare these scores.
  3. Measure areas of improvement
This is the most important step. By identifying areas of need, you can build a plan. Should you hire new leaders or conduct training, you will improve your business synergy. If you use this formula, this exercise helps your company prevent turnover and identify areas of improvement.

By creating a growth map showing each of your employee’s strengths, you’ll be able to align your key talent to match your business needs and see what you need to balance.

You’re in the game of finding the best talent — a candidate that isn’t only qualified but can meet your goals & objectives.

Scaling with Organizational Excellence

To scale, your business will shift to what we call the “They Do It” stage. We’ve written all about this in our international bestselling book “Scaling Your Business”. Get a free copy of our bestselling book today.

It is an exciting place to be. In the They Do It stage, the production of the company is no longer reliant on only you, the owner. Freedom is born here. A They Do It entrepreneur can take a day or two off (or a whole month), and the business continues to sell and move forward with the systems in place.

MyOutDesk virtual assistant services provide you with the flexibility, scalability, and cost-savings to adapt quickly to today’s changing business & market conditions. Skills are not our only consideration when hiring Virtual Assistants, we also consider their character, personality, and commitment to the job. We review their job history, and we gather information from their references (3 work & 2 personal references) with an FBI-grade background check.

See how smoothly you can start scaling and growing your business with virtual solutions through MyOutDesk.
